Our voice AI evaluation system scored 89% on its composite quality metric. Weeks of prompt tuning. Steady gains every sprint. The pipeline was humming.
Then we ran the same sessions through an actual voice judge — a real evaluator calling the system and scoring the live conversation. The score: 25%.
Not 75%. Not 60%. Twenty-five percent.
We hadn't been improving anything. We'd been climbing a staircase that led to a wall painted to look like a door.
This was the VPAR project, March 2026. The failure cost weeks of engineering time and forced a full architectural pivot. But the expensive lesson wasn't the wasted work. It was how confident we were — and how that confidence was structurally guaranteed by the system we'd built.
The Metric That Can't Warn You
The struggling metrics on your dashboard aren't the dangerous ones. You watch those. You question dips. You investigate anomalies. The dangerous metric is the one that's been green so long you've stopped asking what "green" actually means.
Here's the mechanism that makes this inevitable, not just likely:
Proxy Drift: Measuring What's Cheap, Not What Matters
Our composite score aggregated sub-metrics: prompt adherence, response structure, keyword coverage, tone classification. Each was reasonable. The composite formula weighted them sensibly. But the entire stack was computed from text analysis of transcripts — never from an actual voice interaction.
We were measuring what we could cheaply measure, not what mattered. This is proxy drift: the gap between your metric and the thing it represents grows silently, because nothing in the system detects it.
In theory, every ML team knows this. In practice, teams build elaborate scoring systems, validate them once against a small reference set, and then run them for months without rechecking. The initial correlation decays as the system changes, but the metric keeps reporting numbers with the same decimal precision and the same green thresholds. The precision is a lie — it implies accuracy that no longer exists.
Optimization Pressure: Goodhart's Law in Autopilot
When you optimize against a metric, you change the thing you're measuring. Our prompt tuning genuinely improved composite scores — the system learned what patterns scored well. But "scores well on our rubric" and "sounds good on a phone call" were different targets, and the optimization drove them further apart.
This is Goodhart's Law, but the dangerous version isn't a team gaming a KPI. It's an automated system doing exactly what you told it to do, improving a number you assumed meant something it doesn't. No one was cheating. The system was faithfully optimizing the wrong objective.
The feedback loop closes when the metric is both the target and the judge. No external signal enters to say "this number is lying." The system gets better at the test without getting better at the job.
The Trust-Verification Inversion
Every week the composite score went up, our confidence grew. Every sprint review where we showed improvement, the metric earned more organizational trust. And each increment of trust subtracted an increment of scrutiny.
This isn't just human nature — it's rational behavior with bad consequences. You have finite attention. You allocate it to the things that look broken. The metric that looks healthy gets deprioritized. But a metric under optimization pressure is the one most likely to diverge from reality, which means it needs the most scrutiny precisely when it's getting the least.
Trust and verification become inversely correlated. That's exactly backwards from what safety requires.
Three Patterns to Catch This Before It Ships
Pattern 1: Schedule Adversarial Ground-Truth Checks
Don't validate metrics only when something looks wrong. Put recurring ground-truth checks on the calendar — weekly or biweekly, matching your iteration cadence. The check must use an evaluation method that is structurally independent from your primary metric.
For us, this meant real agent-to-agent calls through the actual voice infrastructure. Not transcript analysis. Not mock scoring. A real call, evaluated by an external judge, compared against the composite score for the same session.
"Structurally independent" is the key constraint. If your ground-truth check shares any component with your primary metric — same embeddings, same rubric, same evaluation model — it's not ground truth. It's a mirror. You're checking a ruler against itself.
Pattern 2: Track Metric Validity, Not Just Metric Values
A single validation pass isn't enough. The correlation between your metric and reality changes as your system evolves. Plot it. Track it as a time series. Set alerts on correlation decay, not just on the metric value itself.
If your composite score and your ground-truth score had a 0.85 correlation last month and it's 0.40 this month, something structural broke — even if both numbers individually look fine. The divergence is the signal, and it's the signal almost nobody monitors.
This is cheap to implement. Compute correlation on every ground-truth check. Store it. Alert when it drops. The cost is trivial compared to the cost of optimizing a dead metric for weeks.
Pattern 3: Scrutinize in Proportion to Optimization Pressure
The metric you optimize hardest deserves the most validation, because optimization pressure is the force that decouples metrics from reality. A metric you merely observe drifts slowly. A metric you actively drive drifts fast.
Build a practice of asking: "Which number on this dashboard is the target of an active optimization loop?" Then stress-test that one first. Run it against ground truth. Check the correlation trend. Ask what would have to be true for this number to be completely wrong.
Your instinct is to investigate red metrics and trust green ones. Flip it — but not because green metrics are inherently suspect. Flip it because green metrics under active optimization are the ones where Goodhart's Law is doing the most work.
What We Did
After discovering the 89/25 gap, we ripped out the mock evaluation pipeline. VPAR now runs exclusively on real agent-to-agent voice calls scored by an external judge API. The composite score is gone. Every eval session produces a real call.
This is more expensive. It's slower. It generates less data per dollar. But it measures the thing that actually matters: does this voice agent work when a real caller talks to it?
We also added a standing rule to our project constitution: no metric survives without periodic ground-truth validation. If we can't check it against reality on a recurring schedule, we don't use it to make decisions.
The Check You're Overdue For
Find the metric you trust the most — the one that's been green for months, the one you'd cite in a stakeholder review without thinking twice.
Now ask two questions. First: when did you last validate it against an independent measurement of the thing it claims to represent? Not looked at it — validated it.
Second: is it the target of an active optimization loop?
If the answer to the second question is yes and you can't answer the first, you have the same problem we had. You just don't know your number yet.
